How the money works

Home Services & Trades runs on 3 different business models

Two shops in the same industry can need opposite advice, because they sell different things. Find the model you actually run on.

Bid, build, invoice

You sell one awarded project

You spend money to win the job before you make money doing it. Every bid has a cost, most bids lose, and the winners have to carry the losers. Margin dies in three places: the estimate you did too fast, the change nobody wrote down, and the last 10 percent of the job that takes 30 percent of the time.

Your ceiling
Crew weeks. You can only build so much at once, and the schedule punishes overselling harder than underselling.
Biggest leak
Free estimating for tire-kickersQualify before you measure: budget range, decision maker, timeline. A detailed bid for someone still 'getting ideas' is unpaid design work.

Dispatched service call

You sell one truck rolling to one address

Revenue is calls times average ticket, and both are capped by how many trucks you can keep loaded. Margin lives in the second half of the visit: the diagnosis is cheap, the repair and the replacement are where the money is. A truck that runs six calls at a low ticket loses to a truck that runs four at a high one, because the drive time is the same either way.

Your ceiling
Truck-days. Every truck has about 8 productive hours and you cannot borrow tomorrow's.
Biggest leak
Free diagnosticsYou are paying a tech and a truck to teach a customer what is wrong so they can shop it. Charge for the trip; waive it into the repair if you want, but charge it.

Recurring route work

You sell one stop on a repeating route

Revenue is stops times price times frequency, and profit is decided almost entirely by how close your stops are to each other. A dense route with modest pricing beats a scattered route with premium pricing every time, because drive time is unbillable and endless. Retention is the whole business - churn quietly resets you to zero every spring.

Your ceiling
Windshield time. Miles between stops is the tax you pay on every route.
Biggest leak
The account across townOne outlier stop can cost 45 minutes. Either raise its price to cover the drive or hand it to a competitor with a smile.
