Doing $600k, 2 techs. Have been resisting maintenance plans. Feels like giving away work.

Maintenance plans are the single highest ROI thing an HVAC shop can do. Not for the maintenance revenue. For the repair and replacement funnel it creates.
Sell a $19.99/mo plan with two visits a year. At 200 members you have $48k in recurring revenue plus roughly $200k in tied repair and replacement work. That is your slow-season insurance.
Every customer that pays you for a repair gets offered the plan at the door. Not on a flyer. At the door. Close rate is 30 to 40 percent when techs are trained to ask. Zero percent if they are not.
