The answer is not truck count, it is dispatch and sales capacity. If you leave the truck without a dispatcher and salesperson, calls get missed and estimates get slow. You just moved the bottleneck.

The order that works: at 2 trucks, hire a part-time office admin. At 3 trucks, promote your best driver to lead and give them dispatch authority. At 4 trucks, hire a full-time dispatcher/salesperson (often the same person early on) and only then step out of the field.
