Pick a private spot, early in the day, never on a Friday afternoon. Two sentences: 'Today is your last day. The role isn't working and I've made the decision.' Then stop talking and let them respond.

The exit

Have final pay ready per your state's rules. Walk through tools, keys, accounts. Offer a neutral reference for future jobs they could actually do.

Tell the rest of the team the same day in one sentence. No story, no blame. Then go back to work.
